I have spent twenty-five years inside enterprise software organizations — building them, running them, watching them fail, and occasionally watching them succeed. In that time I have seen several technologies arrive with promises of transformation and leave behind a mix of genuine capability and unrealized potential.
Nothing in that experience has prepared me for the particular combination of hype, fear, and abdication of leadership that surrounds the current conversation about AI and jobs.
The argument being made — confidently, repeatedly, by people who should know better — is that AI is about to eliminate a significant portion of the workforce, and that the ethical question is how to manage the transition compassionately. This argument is not just wrong. It is a failure of imagination dressed up as pragmatic realism.
I want to be direct about what I mean by that.
In every company I have ever worked with — from mid-market operations to global enterprises, from government agencies to fast-growing startups — there is a backlog. A list of things the organization wants to do, should do, has tried to do, and has not yet been able to do.
Most people understand the backlog as a queue. Work waiting to be done. If AI can clear the queue faster, fewer people are needed to do the work. This is the logic underlying most of the job displacement argument.
This understanding is wrong about what the backlog actually is.
The backlog is not a queue of defined, bounded work waiting for execution capacity. It is a graveyard of abandoned ambitions — the ideas that were deemed too complex, too expensive, or too risky to build with the tools that existed at the time they were conceived. The process improvements that were shelved because the integration work was too painful. The customer experience that was imagined and never realized because the data architecture was too fragile. The operational insight that was possible in theory but not in practice because the underlying logic was never validated and nobody trusted acting on it.
Every large organization I have ever worked with is not capacity-constrained. It is imagination-constrained and fear-constrained. The backlog is full not because the team is slow, but because the cost and risk of building on a foundation that nobody fully understands has made the organization conservative in ways that look prudent and are actually limiting.
AI does not complete this backlog. AI gives organizations permission to throw it away and write a new one.
That is a fundamentally different economic reality from what the job displacement narrative describes. If every complex idea that was previously too expensive or too risky to build suddenly becomes tractable, the constraint on what organizations can do is no longer execution capacity. It is the quality of the ideas and the courage to pursue them.
Ideas are human work. The imagination required to identify what is worth building, the judgment required to design it thoughtfully, the wisdom required to understand what it will change about how people work and what they need — these are not automatable. They are the work that has always mattered most and has historically been crowded out by the execution overhead of building on unvalidated foundations.
When a company announces layoffs attributed to AI, it is making a specific claim: that the work these people were doing has been replaced by a more efficient process. Sometimes this is true. More often, it is an admission of something else.
It is an admission that the organization was running operations built on processes that were inefficient not because the people executing them were inefficient, but because the underlying logic was never examined, never validated, and never redesigned. The people were compensating, every day, for a foundation that nobody had ever proven was sound. They were the error-correction layer for an organizational logic that contained contradictions nobody had formally identified.
When you replace those people with an AI agent executing the same flawed logic at greater speed, you have not improved the organization. You have automated its dysfunction. The compensating intelligence is gone. The contradiction executes faithfully, at scale, until something breaks that is expensive to fix.
This is not progress. It is guilt laundered through efficiency metrics.
The organizations that are genuinely using this technological moment well are not the ones eliminating jobs. They are the ones finally tackling the problems they have been avoiding for years — the technical debt, the process logic that has never been formally examined, the integration failures that required armies of people to manually reconcile. They are using AI to understand their own operations more clearly than they ever have, and then asking their people to design something better.
The work of designing something better is more interesting, more meaningful, and more valuable than the compensating work it replaces. It requires human judgment, organizational knowledge, and the courage to change things that have always been done a certain way. It cannot be delegated to an AI.
There is a school of thought in AI research that has been asking the right question for fifty years and has been consistently drowned out by more commercially attractive alternatives.
The Symbolic AI tradition has never been convinced that statistical analysis of past patterns constitutes reliable reasoning. It has insisted, correctly, that if you want a system that can guarantee a logical conclusion, you need something more than a model trained on historical data. You need formal reasoning — the capacity to construct a proof, not just a plausible inference.
This distinction matters enormously in the enterprise. A language model trained on every contract, every process document, and every system configuration an organization has ever produced can generate a plausible-looking workflow. It cannot prove the workflow is coherent. It cannot guarantee that the approval chain has a valid entry point, that the data dependencies are satisfied, that the authority boundaries hold. It produces a confident answer. The confidence is not evidence of correctness.
The organizations betting their operations on the confidence of probabilistic models are making an architectural choice that prioritizes speed over correctness. In consumer applications this trade-off is often acceptable. In mission-critical enterprise operations — where the consequences of a flawed approval loop, a data dependency that cannot be satisfied, or an authority boundary that is systematically violated compound over time — it is not.
The question worth asking is not "how do we deploy AI faster?" It is "how do we use AI to prove our logic is sound before we let any system execute it?" These are different questions that lead to very different architectures and very different outcomes.
I am not pessimistic about AI. I am precise about it.
Used correctly, this moment offers something that has not been available before: the ability for organizations to finally understand their own operational logic with the clarity and rigor that intelligent action requires. To surface the contradictions that have been hiding in their processes for years. To prove, before building, that what they intend to build is actually coherent. And then to deploy it — on a foundation that has been validated, that the organization owns, and that can be adapted as the business changes without rebuilding from scratch.
If organizations use this capability to eliminate the work that has always been the most draining — the compensating, the reconciling, the error-correcting, the working-around — and redirect their people toward the work that has always been most valuable — the designing, the imagining, the judging, the deciding — then the job displacement narrative is precisely backwards.
We are not approaching a shortage of meaningful work. We are approaching, for the first time, a moment where the most meaningful work might finally be accessible — because the friction of building on unvalidated foundations is being removed.
Whether that moment produces elevation or displacement depends entirely on whether organizational leaders choose to imagine something better or simply execute something cheaper.
That question is human. It will remain human. No model will answer it for us.
