I call this agentrification. The systematic replacement of human-governed processes with AI-governed ones, at a speed that has dramatically outpaced any serious examination of whether the logic those agents are executing was ever validated.
The initial results look like magic. Processes that took weeks complete in minutes. Productivity metrics improve. Boards receive progress updates with impressive efficiency gains highlighted in the executive summary.
Underneath this veneer of hyper-efficiency, a silent liability is compounding.
Traditional technical debt is knowable. A team hardcodes an API key and logs it as debt to address next quarter. The debt has a location. It has an owner. It has a remediation path.
Agentic Debt is categorically different. It is probabilistic, distributed, and largely untraceable — because it does not originate from a specific technical decision. Six months later, a regulatory change requires a modification to the workflow logic. The company needs to update a specific condition in the approval chain. But the logic does not live in a human-readable blueprint. It lives as a series of opaque configurations inside a vendor's platform, generated by an AI system that cannot explain its own reasoning, maintained by tooling that only the consultant fully understood.
The institutional knowledge required to modify the system walked out the door. The company is now a hostage to its own automation — unable to adapt to changing conditions without re-engaging the consultant, re-engaging the vendor, or starting over.

When the audits of enterprise agentic deployments arrive — and they will, driven by regulatory pressure, investor scrutiny, or a sufficiently visible failure — the auditors will ask a simple question: where is the validated specification for the logic your agents are executing?
In most cases, the answer will be some version of: we do not have one. The agents were trained on our process documentation. The configurations were generated by the AI platform. The consultant who built the workflows is no longer engaged. We have system logs but they do not explain why the logic was structured the way it was.
This is the most expensive answer in enterprise technology. Not because the audit fine is large, although it may be. Because the remediation — unwinding agent configurations that nobody fully designed and nobody fully owns, across systems that have been running on unvalidated logic for years — is one of the most technically complex and organizationally disruptive projects any enterprise will ever attempt.
The most expensive phrase in the next era of enterprise technology will not be "we need to deploy AI." It will be "we need to understand what our AI has been doing."

The argument is about sequence. Validate the logic. Then deploy the agent. Not the other way around.
When an organization's business logic is formally validated before automation begins — when every process has been proven to have a valid entry point, every data dependency has a verified source, every authority boundary is defined and proven to hold — the agent is not a risk. It is a reliable executor of logic that the organization owns, understands, and can modify with confidence when the business changes.
This is what it means to treat organizational logic as a sovereign asset. Not locked inside a vendor's platform. Not encoded in a consultant's tooling. Not generated by an AI system that cannot explain its own reasoning. Formally defined. Formally verified. Owned by the organization as a platform-independent blueprint that generates whatever configuration each execution system requires.
Agentic Debt is not inevitable. It is the predictable consequence of agentrification without validation. The organizations that establish a formally validated logical foundation before deploying their agents will not be immune to change. They will be able to adapt to it — because the logic is theirs, the proof is auditable, and the agent is executing something that was proven to be correct before it was given the autonomy to act on it.
The time to validate is before deployment. It always was.
